Having observed and worked with workplaces across all sectors in Australia, some common themes emerge: burnout, stress, toxic environments (and people!), leaders who were never taught how to lead, and teams that struggle with trust or communication. It is rare for anyone to be taught these vital skills, yet leaders without them often set the scene for a miserable work environment.
On the outside, many workplaces look successful. Inside, people are frustrated, unheard, unsupported, disconnected, disgruntled and disrespected. Without a safe space to communicate, people become isolated, which can lead to mental health challenges. Toxic workplaces also experience high turnover, disengagement, absences and poor psychological safety — all of which are far easier to fix than most people think.
The foundation is simple: clear, effective communication across the organisation. It sounds basic, but it requires genuine buy‑in. Having worked in psychologically safe teams with brilliant leaders, I know exactly what psychosocial safety looks, sounds and feels like — both as a leader and an employee.
Why Psychological Safety Matters
As Amy Edmondson defines it, psychological safety is “a shared belief held by team members that the team is safe for interpersonal risk‑taking… that one will not be punished, humiliated, or blamed for speaking up with ideas, questions, concerns, or mistakes.”
Everyone deserves to feel safe speaking up at work. Everyone deserves respect and support, regardless of job title. Manageable workloads, clarity around what excellence looks like, and a workplace where wellbeing genuinely matters should be the norm — and yes, it is achievable.

My boss told me I was “too happy at work.”
A Story About Leadership (and Being Told I Was “Too Happy”)
Jay & Associates is shaped by decades of real‑world experience in education and mental health. Over the years, I’ve met countless people who didn’t feel heard or safe at work — and I understood them deeply.
I once had a boss pull me into his office to tell me off for “being too happy”. Yes, really. Fortunately, I knew him well enough to ask what was actually going on. He eventually shared his frustration about staffing decisions being handed down without consultation.
I respectfully called out how he was transferring that frustration onto his team. The shift in his face was priceless — he owned it, and the conversation became honest, productive and solution‑focused.
But the impact of his behaviour was already visible:
the team shut down
banter disappeared
trust declined
absences increased
conflict grew
his second‑in‑charge resigned
He wasn’t OK, and his lack of self‑awareness affected everyone.
Good leaders feel the full spectrum of human emotion — but they regulate, reflect, seek support, and communicate with clarity and respect. They take the tough stuff to a safe space, not out on their team.
What Psychologically Safe Teams Can Achieve
The team I worked with during that period was exceptionally skilled, passionate and diverse — and they operated with psychological safety long before the term became mainstream. Many have since become outstanding leaders themselves.
I later joined a senior leadership team that grew a community organisation from 250 families to 2,500. The leader was inspiring, enabling and supportive — pushing me just enough outside my comfort zone while providing a safe space for the messy, human moments (including ugly‑cry days). His expectations were high, and we never wanted to let him or each other down.
That “too happy” conversation became a turning point for me. I promised myself never to let someone else’s unhappiness squash my passion for my work.

Across tens of thousands of people I’ve worked with — from C‑suite leaders to Royal Commissioners to frontline staff — one theme is universal: we all want to feel connected with purpose.
